A service company can attract more visitors while creating fewer suitable opportunities. Reading the traffic total alone will conceal the problem. Build a weekly review around the journey from arrival to inquiry, qualification, attended conversation and won work. Keep the reporting period and business definitions visible.
Establish what the report actually counts
Users represent measured people or identifiers; sessions represent visits; views count page or screen displays and can repeat within a session. An event records an interaction. A key event is an event you have designated as important. None automatically means “qualified sales lead.” Confirm the form-success event fires after a real accepted submission, rather than on a button press or validation error.
In GA4, Traffic acquisition uses session-level acquisition information, while User acquisition focuses on how users were first acquired. They answer different questions. Someone first found you through search and later returned through an email may appear under different sources in those views. Use the report whose scope fits the decision and document it before comparing periods.
Read five layers in order
- Check dates, timezone, filters and whether tracking changed. Compare equivalent periods and consider seasonality.
- Inspect source / medium and campaign. “google / organic” is different from “google / cpc.” Direct traffic does not reliably mean a person typed your address.
- Examine landing pages by source and device. Look at the first page a visitor saw, not merely the most-viewed page.
- Review the agreed key event and its denominator. Label a session-based conversion rate as session-based.
- Reconcile inquiries with CRM qualification and subsequent outcomes, allowing for the normal sales-cycle delay.
Work through a fictional report
| Channel | Sessions | Inquiries | Qualified | Qualified/session |
|---|---|---|---|---|
| Paid search | 500 | 25 | 5 | 1% |
| Partner referral | 120 | 12 | 9 | 7.5% |
| Organic search | 380 | 19 | 8 | 2.1% |
Paid search has the largest audience and inquiry count, but partner referrals produce more qualified opportunities in this illustration. The next question is whether paid keywords and landing-page promises attract the wrong need. It is not yet evidence that the partner channel will scale or that the paid campaign should be shut off. Compare cost, capacity, sample size and completed sales cohorts before reallocating a large budget.
Use Search Console for the question it answers
Search Console shows search impressions, clicks, CTR and average position for supported search surfaces. Start with queries and landing pages, then separate branded from non-branded demand where useful. Low clicks with rising impressions can mean visibility is broadening into weaker positions. Average position is an aggregate, not a fixed universal ranking. Filter before concluding that a title rewrite caused a change.
Search Console clicks and GA4 sessions are not expected to match perfectly. Consent, collection logic, timezones and sessions differ. A gap is worth investigating when it changes unexpectedly; it is not automatically a broken implementation. Likewise, engagement rate and bounce rate describe defined session behavior, not a visitor's satisfaction or purchase intent.
End the review with an owner and a question
Write one sentence: “Paid search brings inquiries, but most fail our service-fit rule; we will review search terms and destination copy before increasing spend.” Give the owner a date and an observation that would support or contradict the diagnosis. Keep unknown attribution visible, avoid identifying individuals in analytics URLs, and reconcile business records at the right level of detail. A useful report reduces uncertainty enough to choose the next improvement.
